As an application grows, more users start accessing it, more requests are processed, and more data needs to be stored.
A system that works perfectly for 100 users may struggle when the number grows to:
- 10,000 users
- 100,000 users
- Millions of users
This creates an important challenge:
How do you increase the capacity of a system as demand grows?
This process is called scaling.
Two of the most important scaling approaches are:
- Vertical Scaling
- Horizontal Scaling
Vertical scaling increases the power of an existing server.
Horizontal scaling increases capacity by adding more servers.
Both approaches are useful, but they have very different advantages, limitations, and use cases.
In this guide, you’ll learn the difference between horizontal and vertical scaling, how each approach works, their benefits and drawbacks, and how to choose the right scaling strategy.
What Is Scaling in System Design?
Scaling is the process of increasing or decreasing a system’s resources to handle changes in workload, traffic, users, or data.
For example, imagine a web application running on one server.
Users
↓
Server
As traffic increases, the server may experience:
- High CPU usage
- High memory usage
- Slow response times
- Database bottlenecks
- Request failures
The system needs additional capacity.
There are two common ways to provide that capacity:
Vertical Scaling
OR
Horizontal Scaling
What Is Vertical Scaling?
Vertical scaling, also called scaling up, means increasing the resources of an existing server.
For example:
Before
Server
CPU: 4 Cores
RAM: 8 GB
After vertical scaling:
Server
CPU: 16 Cores
RAM: 64 GB
The application may continue running on the same server, but that server has more computing power.
How Vertical Scaling Works
Suppose your application runs on one server.
Users
↓
Application Server
CPU: 4 Cores
RAM: 8 GB
As traffic increases, you upgrade the server.
Users
↓
Application Server
CPU: 16 Cores
RAM: 64 GB
Instead of adding additional servers, you increase the capacity of the existing machine.
This is called:
Scale Up
Advantages of Vertical Scaling
1. Simple Architecture
Vertical scaling is usually easier to implement.
The architecture may remain:
Users
↓
Single Server
You do not necessarily need:
- Load balancing
- Distributed data management
- Service discovery
- Complex synchronization
This makes vertical scaling easier for smaller systems.
2. Easier Application Management
There may be fewer servers to manage.
For example:
1 Powerful Server
instead of:
10 Smaller Servers
This can simplify deployment and operations.
3. Easier for Stateful Applications
Some applications maintain state in memory.
For example:
Application Server
├── User Sessions
├── Application State
└── Temporary Data
Scaling vertically may be easier than distributing this state across multiple servers.
4. No Immediate Distributed System Complexity
When everything runs on one machine, developers may avoid many distributed system challenges.
For example:
- Network communication between nodes
- Data synchronization
- Distributed locks
- Replication
Limitations of Vertical Scaling
1. Hardware Limits
A server cannot be upgraded indefinitely.
Eventually, there is a maximum limit for:
- CPU
- RAM
- Storage
- Network capacity
You cannot scale a single machine forever.
2. Single Point of Failure
If the application depends on one server:
Users
↓
Server
and the server fails:
Server ❌
the application may become unavailable.
This creates a single point of failure.
3. Upgrades May Require Downtime
Some infrastructure upgrades may require restarting or replacing the server.
This can temporarily affect availability.
4. Powerful Servers Can Be Expensive
Increasing server resources often becomes increasingly expensive.
A single extremely powerful server may cost more than distributing workloads across multiple smaller servers.
What Is Horizontal Scaling?
Horizontal scaling, also called scaling out, means increasing system capacity by adding more servers or instances.
For example:
Before
Users
↓
Server A
After horizontal scaling:
┌── Server A
Users ───────┼── Server B
└── Server C
Instead of making one server more powerful, you add more servers.
This is called:
Scale Out
How Horizontal Scaling Works
A horizontally scaled system often uses a load balancer.
┌── Server A
Users
↓ ├── Server B
Load Balancer ───┤
└── Server C
The load balancer distributes incoming requests across available servers.
For example:
Request 1 → Server A
Request 2 → Server B
Request 3 → Server C
Request 4 → Server A
As traffic increases, more servers can be added.
┌── Server A
├── Server B
Load Balancer ───┼── Server C
├── Server D
└── Server E
Advantages of Horizontal Scaling
1. Better Scalability
You can increase capacity by adding more servers.
Server A
Server B
Server C
Server D
This makes horizontal scaling suitable for applications with large and growing workloads.
2. High Availability
If one server fails:
Server B ❌
Other servers may continue processing requests.
┌── Server A
Load Balancer ───┤
└── Server C
This can improve system availability.
3. No Single Hardware Limit
Instead of relying entirely on one increasingly powerful machine, capacity can grow by adding more machines.
This provides more flexibility for large systems.
4. Can Support Global Scale
Large applications can distribute workloads across:
- Multiple servers
- Multiple regions
- Multiple data centers
For example:
Users
↓
Global Load Balancer
↓ ↓
Region A Region B
↓ ↓
Servers Servers
Limitations of Horizontal Scaling
1. More Complex Architecture
Adding multiple servers introduces distributed system challenges.
For example:
- Load balancing
- Service discovery
- Data synchronization
- Network failures
- Distributed caching
2. Stateful Applications Are More Difficult
Suppose a user logs in.
User
↓
Server A
The next request might go to:
Server B
If the user’s session exists only in Server A’s memory, Server B may not know about it.
Solutions may include:
- Centralized session storage
- Distributed caches
- Stateless authentication
- Sticky sessions
3. Data Management Becomes More Complex
Multiple application servers may need access to shared or distributed data.
Databases may eventually require:
- Replication
- Sharding
- Partitioning
4. More Operational Complexity
More servers can mean more complexity around:
- Monitoring
- Logging
- Deployment
- Networking
- Security
Horizontal Scaling vs Vertical Scaling
| Feature | Vertical Scaling | Horizontal Scaling |
|---|---|---|
| Also Called | Scale Up | Scale Out |
| Method | Add resources to one server | Add more servers |
| Example | More CPU and RAM | More server instances |
| Complexity | Lower | Higher |
| Hardware Limit | Yes | Much lower practical limit |
| High Availability | More difficult | Easier |
| Single Point of Failure | Possible | Reduced with redundancy |
| Distributed System Complexity | Low | Higher |
| Best For | Smaller workloads and simple systems | Large-scale and high-traffic systems |
Simple Example
Imagine a restaurant.
Vertical Scaling
You have one restaurant.
To serve more customers, you make the restaurant bigger.
Small Restaurant
↓
Bigger Restaurant
You increase the capacity of the existing location.
Horizontal Scaling
Instead of making one restaurant extremely large, you open multiple restaurants.
Restaurant A
Restaurant B
Restaurant C
Customers are distributed between them.
This is similar to adding more servers.
Horizontal Scaling Example
Suppose an application receives:
1,000 Requests Per Minute
One server can handle all requests.
1,000 Requests
↓
Server A
Later, traffic increases.
10,000 Requests
One server may struggle.
You add more servers.
┌── Server A
10,000 Requests ─┼── Server B
├── Server C
└── Server D
A load balancer distributes requests.
Each server handles a portion of the traffic.
Vertical Scaling Example
The application currently uses:
Server
CPU: 4 Cores
RAM: 8 GB
The workload increases.
You upgrade it.
Server
CPU: 32 Cores
RAM: 128 GB
The system now has more capacity without adding application servers.
Which Scaling Method Is Better?
Neither approach is always better.
The correct choice depends on:
- Application architecture
- Traffic
- Budget
- Availability requirements
- State management
- Growth expectations
When Should You Use Vertical Scaling?
Vertical scaling can be useful when:
- The system is relatively small
- Simplicity is important
- The application is difficult to distribute
- The workload fits on one machine
- Fast infrastructure upgrades are needed
It can also be useful for databases that benefit from powerful hardware before more complex distributed architectures are introduced.
When Should You Use Horizontal Scaling?
Horizontal scaling is often useful when:
- Traffic is continuously increasing
- High availability is important
- One server is no longer sufficient
- The application can run across multiple instances
- Large-scale growth is expected
Horizontal Scaling and Stateless Applications
Horizontal scaling works especially well with stateless applications.
A stateless server does not permanently store user-specific request state in its local memory.
For example:
Request
↓
Server A
The next request can go to:
Server B
Because both servers can process the request independently.
A common architecture is:
┌── App Server A
Users
↓ ├── App Server B
Load Balancer ┤
└── App Server C
↓
Shared Database
Session data can be stored externally when needed.
For example:
Application Servers
↓
Distributed Cache
↓
Database
Scaling Databases
Application servers are usually easier to scale horizontally than databases.
For example:
┌── App Server A
Users ────────┼── App Server B
└── App Server C
↓
Database
Eventually, the database may become the bottleneck.
Database scaling may involve:
- Vertical scaling
- Read replicas
- Caching
- Database sharding
- Partitioning
A common strategy is to scale vertically first and introduce more complex database distribution when necessary.
Load Balancing in Horizontal Scaling
Horizontal scaling usually requires a way to distribute traffic.
A load balancer sits between users and servers.
┌── Server A
Users
↓ ├── Server B
Load Balancer ──┤
└── Server C
The load balancer can route requests using different strategies.
Examples include:
- Round Robin
- Least Connections
- IP Hash
- Weighted Load Balancing
Load balancing is therefore an important part of horizontal scaling.
Auto Scaling
Modern cloud systems can automatically increase or decrease the number of servers.
For example:
Low Traffic
Server A
Server B
During high traffic:
Server A
Server B
Server C
Server D
Server E
When traffic decreases:
Server A
Server B
This is called auto scaling.
Auto scaling is commonly associated with horizontal scaling, although infrastructure can also adjust resources in other ways depending on the platform.
Challenges of Scaling Horizontally
Horizontal scaling introduces several system design challenges.
Session Management
Users may connect to different servers.
Sessions may need centralized storage.
Data Consistency
Multiple services and databases may need synchronized data.
Distributed Caching
Caches may need to work across multiple servers.
Request Routing
Requests must be distributed correctly.
Service Discovery
Services may dynamically start or stop.
Other services need to find available instances.
Vertical Scaling and Horizontal Scaling Together
Many real-world systems use both approaches.
For example:
┌── Powerful Server A
├── Powerful Server B
Load Balancer ───┤
└── Powerful Server C
This means the system uses:
- Vertical scaling for individual machines
- Horizontal scaling for the overall architecture
The two strategies are not mutually exclusive.
How Large Systems Scale
A large system may grow in stages.
Stage 1: Single Server
Users
↓
Application + Database
Stage 2: Vertical Scaling
Users
↓
More Powerful Server
Stage 3: Separate Components
Users
↓
Application Server
↓
Database Server
Stage 4: Horizontal Application Scaling
┌── App Server A
Users
↓ ├── App Server B
Load Balancer ──┤
└── App Server C
Stage 5: Distributed Scaling
The architecture may eventually include:
Load Balancers
Multiple Application Servers
Distributed Cache
Database Replicas
Data Sharding
Message Queues
Systems generally become more complex as they scale.
The goal should not be to introduce complexity before it is necessary.
Common Mistakes When Thinking About Scaling
1. Assuming Horizontal Scaling Is Always Better
Horizontal scaling provides significant benefits, but it also introduces complexity.
A small application may not need a distributed architecture.
2. Ignoring the Database Bottleneck
Adding more application servers does not automatically scale the database.
More App Servers
↓
Same Database
The database may become the bottleneck.
3. Storing Important State on Individual Servers
If important session or application state exists only on one server, scaling horizontally becomes more difficult.
4. Scaling Before It Is Necessary
A system should scale according to actual requirements.
Building a highly complex distributed architecture for a small application may create unnecessary costs and maintenance work.
Horizontal vs Vertical Scaling: Quick Decision Guide
Use this simple approach.
Choose Vertical Scaling When:
- Your application is small or medium-sized.
- One server can handle the workload.
- You want to keep the architecture simple.
- Distributed system complexity is unnecessary.
Choose Horizontal Scaling When:
- Traffic is growing significantly.
- High availability is important.
- Multiple servers are required.
- The system needs long-term scalability.
- You want to reduce dependency on a single machine.

Conclusion
Scaling is an essential concept in system design.
The two major approaches are:
Vertical Scaling (Scale Up)
Increase the resources of an existing server.
More CPU
More RAM
More Storage
Horizontal Scaling (Scale Out)
Add more servers.
Server A
Server B
Server C
Vertical scaling is generally simpler and can be effective for smaller systems.
Horizontal scaling is more complex but can provide better scalability and availability for growing applications.
Many real-world systems eventually use a combination of both.
The most important thing to remember is:
Vertical scaling makes one machine more powerful, while horizontal scaling increases capacity by adding more machines.
Understanding this difference is essential for learning other system design concepts, including load balancing, caching, database replication, sharding, distributed systems, and high availability.
